Fractional CTO

Updated 4 August 2026

The fractional CTO is a genuinely good invention being sold to the wrong people at the wrong moment. For a scaling product with real customers, part-time senior technical judgement is a bargain. For a founder with an idea and no product, it is a retainer for supervising something that does not exist yet. The difference is worth thousands a month, so it is worth getting right.

What a fractional CTO actually does

The real job is judgement: which architecture will not strangle you at scale, which developer to hire and how to interview them, which vendor claims are nonsense, what technical debt to accept on purpose. It is leadership work, priced accordingly: commonly hundreds to over a thousand euro a day, or retainers running €1,500 to €5,000 a month. That price is fair for what it is. The question is whether what it is matches where you are.

The stage mismatch

Pre-validation, there is nothing to be the CTO of. The decisions that matter at idea stage are not architecture decisions; they are learning decisions: what is the riskiest assumption, what is the smallest build that tests it, what do we fake, when do we stop. Getting those right needs experienced judgement for a few hours at the decision points, not days a month of standing leadership. Buying ongoing technical management before validation is buying the org chart before the organisation.

There is also a quieter conflict worth naming: any advisor paid monthly to oversee building has a gentle gravity towards more building. The advice you want at idea stage should have no stake in the build being bigger.

What the stages actually need

The honest comparison for an early-stage founder

Six months of a mid-range fractional CTO retainer: perhaps €12,000 to €30,000, and at the end you have supervision. The validate-first alternative: a scoped plan, a prototype built for hundreds, ten real users and evidence, for well under €5,000 with help included. If the evidence is good, you now hire technical leadership for something proven, and better people say yes to proven things.

If you are at the idea stage and the fractional CTO conversation has started, have the cheaper conversation first: 90 minutes on what your idea actually needs to prove and the cheapest way to prove it. That is a Flight Check, it costs €200, and it is precisely the kind of advice that has no interest in your build getting bigger.

Common questions

What is a fractional CTO?

A fractional CTO is an experienced technology leader who works with your company part-time, typically a few days a month, providing the judgement of a chief technology officer without the full-time salary. They guide architecture, hiring, vendor choices and technical strategy.

How much does a fractional CTO cost?

Rates vary widely, but expect somewhere from several hundred to over a thousand euro per day, or monthly retainers from roughly €1,500 to €5,000 depending on seniority and time commitment. Meaningful money for an unvalidated idea; sensible money for a growing product with real technical decisions to get right.

Does my startup need a fractional CTO?

If you have a validated product, paying customers and technical decisions whose mistakes would be expensive, quite possibly. If you are pre-validation with an idea and no product, almost certainly not yet; what you need first is a prototype in front of real users, which has become radically cheap to get.

What is the alternative to a fractional CTO for an early idea?

Validate first. A prototype built with AI-assisted tools, a clear plan of what to test, and a few hours of experienced judgement at the decision points covers the pre-validation stage for a fraction of a retainer. Technical leadership earns its keep once there is something real to lead.
